In practice, that often starts with basic questions. Who is this for. When in their journey does this feature show up. What does success look like for them and for the organization. If those answers are vague, an AI idea is not ready for serious investment, no matter how interesting the technology is.
On one AI project I worked with, the team wanted to classify certain types of customer input automatically. The initial goal was to keep tuning the model until it reached a very high accuracy number before launch. That target sounded reassuring but also meant the feature would be delayed for months. The compromise we settled on was to launch earlier with a more modest accuracy level and a simple review step for anything unclear. That decision only came after we reframed the work as a product decision rather than a pure modelling challenge.
Good Product Managers also help translate between groups. Data scientists focus on model performance. Engineers care about reliability and scale. A Simple Playbook for Moving AI Features to Production
There is no single template that works for every organization, but a few steps have proved consistently useful whenever I have seen AI features successfully make it into production.
First, start with a real, bounded problem. Instead of saying you want to use AI somewhere in the product, describe a specific moment where a user is stuck or where a team spends a lot of time on repetitive work. Write down what good looks like in that moment. It should be specific enough that you can tell if the AI feature has helped.
Second, check data reality early. Before you commit to an AI solution, make sure the data you need is actually available, accessible and allowed. Simple questions like who owns this data, how often it is updated and whether you are allowed to repurpose it catch a lot of problems before they become expensive.
Third, agree on what good enough means before you start tuning. That includes model metrics and product metrics. You might decide that once the model reaches a certain level of performance, the feature is worth launching as long as there are clear fallbacks. Having that agreement in advance makes it easier to avoid endless iteration.
Fourth, design an MVP that can really go live. An AI MVP is not just a mode, it is a model plus integration plus what happens when it is slow, unsure or fails completely. That might mean routing low confidence cases to a queue, using simpler rules as a backup or giving the user a clear way to correct mistakes.
Finally, plan for monitoring and learning. Decide which metrics you will watch after launch, who will look at them and what should happen when they move in the wrong direction. You do not need a complex setup on day one, but you do need a way to notice when behaviour shifts and a simple process for deciding what to do next.

For teams that want real value from AI in 2026, the message is simple. Treat AI work as serious product work, not as a side experiment. Bring Product Managers into the conversation early, when the problem is being defined and expectations are being set.
It is often better to choose one or two focused AI use cases and carry them all the way through to monitored production than to run many disconnected pilots that never quite cross that line. Each shipped feature teaches you something about data, process and organizational habits that no amount of theory can replace.
