On paper, the promise felt inevitable. In practice, the results are proving far more uneven.
Most organizations are investing aggressively in AI, embedding it across support, operations, and decision-making layers. Yet progress at scale remains elusive. A 2026 study by Forrester Consulting, commissioned by SAP, found that while many companies appear proficient in transformation, only 6% qualify as true leaders.
The implication is subtle—but critical: AI isn’t underperforming. Organizations are.
The Metric Problem No One Wants to Admit
For decades, SaaS success has been measured through adoption: logins, usage, engagement, seats. But as Aravind Parthasarathy, Head of Technology at NewRocket, explains, those metrics collapse in an agentic AI environment. “Tracking traditional SaaS metrics in an agentic context leads to optimizing for the wrong outcomes.”
The reason is structural. Traditional software assumes humans are the operators. More usage signals more value. Agentic AI flips that model entirely. “This shift is fundamental: moving from measuring human adoption of tools to measuring the autonomous delivery of business outcomes,” Parthasarathy adds.
In this new paradigm, value no longer comes from how often people interact with software—but from how much the system can execute independently.
A New KPI Emerges
That shift introduces a new performance standard: outcome completion. “With agentic AI, the focus should shift to measuring the autonomous outcome completion rate.”
This means tracking how many tasks an AI system can resolve end-to-end, without escalation, without intervention, and with increasing speed over time. It is a deceptively simple metric, but one that forces a deeper operational rethink. Because once you measure outcomes instead of activity, inefficiencies become impossible to hide.
And that is where most organizations begin to struggle.
The Real Bottleneck: Structure, Not Technology
If AI systems are improving, why are so many initiatives stalling?
Parthasarathy is direct: “The scaling problem isn’t technical; it’s structural.” Many companies successfully pilot AI in controlled environments. Small teams move quickly, access is streamlined, and feedback loops are tight.
Then comes production.
Access to systems requires approvals. Compliance slows iteration. Ownership becomes fragmented. What once moved in days now takes weeks. As Parthasarathy affirms, “the agent doesn’t fail. The organization fails to support it.”
The result is not a technological breakdown, but an operational one. AI exposes inefficiencies that were previously absorbed by human workarounds. Without redesigning workflows, those inefficiencies become bottlenecks.
From Deterministic Systems to Probabilistic Thinking
At the core of the issue is a deeper mismatch in how organizations think about systems. “Traditional IT is deterministic… Agentic systems are probabilistic.”
Most enterprises are still optimized for predictability: fixed rules, controlled outputs, minimal deviation. Agentic AI operates differently. It learns, adapts, and improves through iteration—and that inherently includes failure.

In this model, imperfection is not a flaw. It is part of the system’s design. A system performing at 80% today and improving week over week is more valuable than one that never scales because it is waiting for perfection.

As AI begins to execute end-to-end work, the implications extend far beyond systems and metrics—they begin to reshape the organization itself. “Organizations will end up needing fewer people, but they would be higher-skilled and higher-paid.”, adds Parthasarathy.
Roles shift from execution to oversight. Decision-making becomes embedded within systems, while human contribution concentrates around judgment, exception handling, and continuous improvement.
This is not a gradual evolution. It is a structural shift.
And it leads to a more pressing question: not whether AI works, but whether organizations are designed to work with it. The next phase of AI adoption will not be defined by better models or more advanced features, but by the ability to adapt operating structures, talent models, and workflows to a fundamentally different way of working.
In the post-hype phase of AI, that distinction is becoming impossible to ignore.
